GEO is not just SEO. SEO is the foundation that makes your site eligible to be cited by any AI system. GEO is the layer that sits on top of it and accounts AI platforms (ChatGPT, Claude, Gemini, Google AI Overviews, Microsoft Copilot, and Perplexity) that now decide which brands get named when your buyers ask questions. Google's new 2026 AI optimization guide says otherwise. Google is not lying. They are also not telling you the whole story.
This week Google Search Central published a clean, well-written guide on optimizing for generative AI features in Google Search. Within hours, LinkedIn was full of confident takes that boiled down to: "See, GEO is just SEO. Stop overthinking it."
That conclusion is wrong, and it is wrong in a way that costs SMBs real visibility. This post walks through what Google said, what they got right, what they quietly left out, and what the actual job of optimizing for AI search looks like in 2026. We will use real data from our own analysis of 209 brands across 12 industries and 257,303 logged AI citations.
What Google's 2026 AI optimization guide actually says
Google's guide makes one core claim and supports it with a tight set of recommendations. The core claim, in their words: "From Google Search's perspective, optimizing for generative AI search is optimizing for the search experience, and thus still SEO."
Their reasoning is mechanical. Google AI Overviews and AI Mode are powered by Gemini doing retrieval-augmented generation over Google's existing search index. The same ranking systems that decide what shows up in classic blue links also feed the AI summary at the top. So if you do good SEO, you also do good AIO.
From there, the guide lays out the same playbook SEO has used for fifteen years: write helpful, people-first content; keep your technical foundation clean; follow JavaScript SEO best practices; provide a good page experience; use Merchant Center for products and Google Business Profile for local. Then a "mythbusting" section: you do not need an llms.txt file, you do not need to chunk your content for AI, you do not need to rewrite content just for AI systems, you should not chase inauthentic mentions, and you should not over-focus on structured data.
That summary is a fair read of Google's piece. We are not strawmanning it. The guide is largely correct on its own terms.
Five things Google got right (concede these for credibility)
If you write a counter-piece without acknowledging where Google is correct, you sound defensive. The honest answer is that most of their guide holds up. Specifically:
Helpful content still wins. True for every AI platform. ChatGPT, Claude, Perplexity all favor sources that read like a human with expertise wrote them. Commodity listicles get less citation traction across the board.
Technical crawlability still matters. A page that Googlebot can't render also probably can't be fetched cleanly by OAI-SearchBot, PerplexityBot, ClaudeBot, or any other AI crawler. Clean HTML, fast pages, and indexable JavaScript are the price of admission.
You probably do not need an llms.txt file. Google ignores it. The wider story is more nuanced (some AI vendors have signaled they may respect it eventually), but the GEO crowd repeating "you NEED an llms.txt file or you are invisible" was always overclaiming.
Inauthentic mention farms are a waste of time. Spam is spam on every platform. Buying 50 low-quality "your brand mentioned" placements will not move your AI citation rate.
Schema is not magic. Structured data helps with rich results in classic search. It is not a silver bullet for AI citations on its own. Google is right to push back on the SEO industry's overclaiming here.
If you took just those five points and ran with them, you would be doing more good than harm. The problem is not what Google said. The problem is what they conveniently left out.
The fine print Google buried: "From Google Search's perspective"
Re-read the central claim. The qualifier is "From Google Search's perspective."
That is the whole game. Google wrote a guide about Google. Then a wave of SEO commentators extrapolated it to mean "you do not need to optimize for AI." That is like reading Apple's documentation on the App Store and concluding you do not need a Google Play strategy. Apple is not wrong about iOS. Apple just has nothing to say about Android.
Google's guide is a guide for AI Overviews and AI Mode. Those are two AI surfaces. They run on Google's index and Google's ranking systems. So good SEO is good AIO, on Google. Fine.
But your customers are not just on Google. They are also asking ChatGPT (hundreds of millions of weekly users), Perplexity, Claude, Microsoft Copilot, and Gemini's standalone surface. Each of those platforms has its own crawler, its own index or training corpus, its own ranking signals, and its own citation behavior. Google has zero information to share about any of them. They cannot, even if they wanted to. They are competitors.
The guide never mentions ChatGPT. It never mentions Perplexity. It never mentions Claude. It never mentions Copilot. It does not even discuss Gemini's standalone consumer app, just Gemini's appearance inside Google Search. The full universe of AI search is six platforms. Google's guide covers two of them. That is a 33% solution being marketed as a 100% answer.
The 6 AI platforms Google's guide doesn't mention once
Here is the short table of what is missing from the conversation Google wants you to be having:

Each of these platforms decides on its own which brands to cite. The signals they use are not Google's signals. The crawlers they run are not Googlebot. The training data behind their answers is not Google's index. Optimizing for any one of them is a specific exercise that a Google guide cannot teach you, by definition.
Five things our 209-brand dataset shows that Google's guide cannot
Over the past 14 days, AI Sightline ran 7,327 scans across 209 brands in 12 industries, logging 61,301 AI responses and 257,303 citations. Five findings from that data make the GEO-vs-SEO conversation concrete.
1. The platforms agree on almost nothing
We ran the same prompts across all six major AI platforms and asked: when at least one platform mentions the brand, how often do all six agree?
The answer: 1.8%. Out of 2,209 cross-platform prompts, only 40 produced a brand mention on every platform. 1,280 produced zero mentions anywhere. The largest "any-mention" bucket was single-platform mentions (154 prompts).
If you spend a quarter optimizing for ChatGPT and you succeed, six out of seven times you have earned ChatGPT recognition without earning recognition anywhere else. A single AI visibility number that averages across surfaces is hiding most of the relevant information. Google's guide implicitly assumes "rank well in our system and you rank everywhere." The data says no, you do not.
2. Reddit is the most cited domain in AI search. Not your blog.
Across 257,303 citations in our 14-day slice dataset, the top three most cited domains were:

Reddit is cited for 97% of brands in the dataset. There is no second place. It dominates every consumer-facing industry and is top-3 in every regulated industry. YouTube is right behind it.
This finding contradicts almost every "build helpful blog content" recommendation in the SEO playbook, including Google's. The AI citation layer runs on community content (Reddit, YouTube, Quora, Medium), not on enterprise content. Google can tell you to write helpful posts on your own domain. Google cannot tell you that the content most likely to actually get AI to cite your brand is a Reddit thread you do not own.
3. There are two AI internets, and you have to optimize for both
The clearest pattern in our data is the split between search-grounded and chat-grounded AI platforms.

The split is not a vibe. It shows up in the citation share for "earned third-party content" (PR coverage, review sites, awards):

Search-grounded platforms cite earned media at 4 to 10 times the rate of chat-grounded platforms. To win on Copilot, AIO, and Perplexity, you need press, directories, review sites, and on-page SEO that ranks for the queries the AI sub-searches. To win on ChatGPT, Claude, and Gemini, you need to live in the substrate the model trained on (Reddit, YouTube, Quora, G2, industry forums) and to be talked about by name, repeatedly, by other people.
Google's guide teaches you how to do half of this. It teaches you the SEO half. The other half, the chat-grounded half, is invisible to it.
4. ChatGPT and Claude show you their reading lists. The other four don't.
When ChatGPT and Claude answer a question, they expose two kinds of sources: what they cited in the visible answer, and what they read but did not surface (we call this fan-out). Google AIO, Copilot, Gemini, and Perplexity do not expose fan-out. They show you the citation tip of the iceberg.
In our data, ChatGPT exposed 39,615 fan-out URLs against 17,326 cited URLs (a 55.3% fan-out share). Claude exposed 12,683 fan-out against 11,469 cited (50.7%). The other four platforms showed zero fan-out.
This matters for two reasons. First, if your AI visibility tool only counts cited URLs on ChatGPT, it is undercounting the actual reading attention by roughly 2 to 3 times. Second, optimizing for what an AI cites is a different problem than optimizing for what an AI reads. Google's guide does not engage with either question, because Google's surfaces do not expose that signal.
5. Your industry's mention rate ceiling is set before you do anything
We measured per-platform mention rate (the percent of relevant prompts that produced a brand mention) by industry. The spread is enormous:

Food & Beverage brands get mentioned in roughly half of relevant AI responses. Real Estate brands get mentioned in roughly 5%. The mention-rate floor between best and worst industries differs by a factor of 10. The best platform also varies by industry, sometimes dramatically. ChatGPT is best for Marketing agencies and worst for almost everything else. Perplexity is the only platform where Industrial brands meaningfully break through.
A guide that treats AI search as one surface, with one set of best practices, cannot tell you any of this.
Why Google's framing is structural, not accidental
Google is a rational incumbent. Their messaging is downstream of their economic position, not a neutral observation about how AI search works. Once you see this, the framing of their guide makes complete sense.
If everyone keeps doing SEO, Google wins. Every hour spent optimizing for ChatGPT, Perplexity, or Claude is an hour not spent reinforcing Google's index, ranking signals, and engagement loops. Telling the SEO industry "GEO is just SEO" is a way of keeping that hour where it has always been.
AI Overviews appear to be reducing clicks on commercial queries. Public studies have observed CTR drops on queries that trigger AIO, which means Google needs the SEO industry to keep producing content for the index that powers Overviews, but they have no interest in directing that energy toward platforms that compete with them.
Google legally cannot publish a credible cross-platform guide. A real "how to optimize for generative AI" guide would have to discuss OpenAI, Anthropic, Microsoft, and Perplexity. Antitrust optics aside, even a fair guide would amount to Google admitting that search is no longer their monopoly. So they wrote a guide about Google instead and called it a guide about generative AI.
Convincing the market that GEO is fake delays the formation of a competing category. It depresses budget allocation to GEO tools, slows the formation of GEO as a discipline, and buys Google time to ship features that absorb the category.
This is not a conspiracy. It is standard incumbent behavior. The mistake is taking incumbent messaging at face value when better evidence is sitting right next to it.
The dual-layer GEO model
Here is the framework that holds up against both Google's guide and the cross-platform data:
Layer 1: Foundational SEO (table stakes)
Do everything Google says. Helpful, non-commodity content. Clean technical foundation. Fast pages. Crawlable JavaScript. Structured data where it earns rich results. Real reputation built over time. None of this is optional. A site that fails Layer 1 is invisible to every AI platform, not just Google.
This is necessary. It is not sufficient.
Layer 2: Cross-platform GEO (the work Google's guide ends before)
This is where the discipline of GEO actually lives. Five practices:
Measure visibility on all six platforms separately. A single AI visibility score hides 80% of what matters. You need to see how each of ChatGPT, Claude, Gemini, AIO, Copilot, and Perplexity is currently mentioning you, what they are citing, and how the trend is moving.
Track at the prompt level, not the keyword level. SEO measures keywords. GEO measures prompts: full questions buyers actually ask AI assistants. The same buyer intent expressed as different prompts produces different brand sets across platforms.
Audit which content is actually getting cited per platform. Some pages over-perform on Perplexity and never appear in ChatGPT. Some are the opposite. You cannot fix what you cannot see, and you cannot see this in Google Search Console.
Build a Reddit, YouTube, and category-directory presence. This is the substrate the AI citation layer runs on. For B2B SaaS, that means G2, Capterra, and Reddit subreddits where buyers actually compare tools. For local services, Yelp, Angi, and city-specific community forums. For consumer goods, Reddit and YouTube reviews. The substrate has moved off your owned domain.
Watch AI bot crawls and AI referral traffic separately from organic. ChatGPT-User, PerplexityBot, ClaudeBot, and OAI-SearchBot are hitting your pages at different rates than Googlebot. The clicks they refer convert differently than organic clicks. If you are not breaking these out, you are flying blind on a growing share of your traffic.
SEO is the floor. GEO is the ceiling. You need both. Anyone telling you "just do SEO" is selling you the floor and calling it a building.

Google's 2026 AI optimization guide is the best guide Google could write about Google. It is correct on its own terms. It is also a guide about two of the six AI platforms your buyers are actually using.
The "GEO is just SEO" conclusion is what happens when smart people read a guide written from a single perspective and forget to ask "from whose perspective?" SEO is foundational. SEO is necessary. SEO is the table stakes that make you eligible to be cited by any AI platform. SEO is also not sufficient, and any practitioner telling you otherwise has either not seen the cross-platform data or is hoping you will not look.
The work of GEO is the work of measurement and optimization across a fragmented surface that no single search engine controls. That work is real, it is teachable, and it produces results you can see in your AI mention rates within weeks. Google cannot teach it. We can.
